T-shirt production timeline: how long each stage takes and why orders slip

What surprises a new importer is not the price but the time. Someone planning for a specific selling season who starts ordering a month ahead discovers they are two months late. The schedule below is what actually happens in Chinese factories for a mid-sized t-shirt order.

The stages in days

  • Fabric swatch: 3 to 7 days, shipped by air.
  • First sample: 7 to 10 days after fabric approval.
  • A revision round: 5 to 7 days. Expect one or two.
  • Pre-production sample: 5 to 10 days, in final fabric and colours.
  • Fabric purchase and dyeing: 12 to 20 days. This is the longest hidden stage and the importer never sees it.
  • Cutting and sewing: 10 to 18 days depending on quantity and complexity.
  • Printing or embroidery: 4 to 8 days, sometimes overlapping with sewing.
  • Pressing, packing and sorting: 3 to 5 days.
  • Pre-shipment inspection and container booking: 5 to 8 days.
  • Sea freight: 18 to 35 days depending on destination.
  • Customs clearance: 2 to 5 days.

Total from order confirmation to your warehouse: 55 to 90 days in normal conditions. The upper figure is not an exception but a real possibility you should plan for.

Count backwards, not forwards

The common mistake is asking: I ordered today, when will it arrive? The right question is: the goods must be on the shelf on this date, so when must I sign the order? Subtract from your target selling date: a week for internal distribution, then five days for clearance, then the transit time, then production, then sampling. You will find a seasonal order needs signing at least three months ahead.

The four real causes of delay

First: your own delay in approving samples. This is the most common cause and the least acknowledged. Every day you take to respond to a sample photograph is a day added to the schedule, and sometimes more, because the factory reschedules the line.

Second: fabric. If your colour needs a dedicated dye lot, or the fabric is out of stock in the market, this stage stretches by a fortnight. Ask about fabric availability before signing, not after.

Third: peak seasons and holidays. Lunar New Year effectively halts production for two to four weeks, preceded by heavy congestion and followed by a slow return of the workforce. The run-up to year-end holidays congests factories and freight at the same time.

Fourth: changing the specification mid-way. Any change after cutting begins means rescheduling, and may mean wasted fabric and extra cost.

How to compress the schedule safely

  • Approve samples quickly, with one named person responsible for replying within 24 hours.
  • Choose a stock-available colour rather than one needing a dedicated dye lot when time is tight.
  • Start label and packaging production in parallel with fabric rather than after it.
  • Book freight space early in peak season.
  • Air-freight a portion if the date is critical and ship the balance by sea.

Frequently asked questions

Can production be done in thirty days? Possible with stock fabric, a simple design and a moderate quantity, but it is the exception rather than the rule, and usually at a higher price.

Does a larger quantity mean longer? Not proportionally. Doubling the quantity may add only a few days, because setup is fixed.

When is the best time to order? Avoid the weeks immediately before Lunar New Year, and order about two weeks after production resumes.
